The Problem with 'Best' Suppliers

When I first started managing our automotive parts procurement, I assumed there was one 'best' supplier. Find the right one, and all problems solved. Three years and two major budget overruns later, I realized I was completely wrong.

Here's the thing: your ideal supplier depends entirely on what you're trying to build. A high-volume stamping plant operates differently than a prototype shop. A die builder for exotics has different capabilities than a progressive die house.

So instead of asking 'who's the best supplier', ask 'which scenario am I in?'

Three Common Procurement Scenarios

Over 6 years, tracking $180k in cumulative spending across stampings, dies, and CNC work, I've seen three distinct scenarios emerge. Most buyers fall into one of these buckets.

Scenario A: The High-Volume Runner

You're producing a standard part—maybe a bracket or a simple flange—and you need hundreds of thousands per year. Quality needs to be consistent. Price per unit matters.

My advice: Partner with a supplier who specializes in automotive progressive dies and high-speed stamping. Don't expect them to also do your low-volume prototypes or complex CNC work. That's not their strength.

In 2023, I compared costs across 5 vendors for a high-volume stamping job. Vendor A quoted $0.12 per part. Vendor B quoted $0.09. I almost went with B until I calculated TCO: B charged $2,500 for die setup and $0.02 per part for secondary deburring. A's $0.12 included everything. That's a 22% difference hidden in fine print.

Key question: Do you need a supplier who can handle consistent, long-run production with minimal downtime? If yes, find a stamping plant that prioritizes speed and volume.

Scenario B: The Complex Prototype

You're developing a new part. Maybe it's a custom aluminum extrusion with tight tolerances. Or a complex forging that requires multiple operations. You need expertise, not volume.

My advice: Look for a supplier who specializes in CNC machining and tooling design for prototypes. They should be willing to work with you on design for manufacturability (DFM).

Had 2 hours to decide on a rush die modification for a prototype last Q4. Normally I'd get 3 quotes and check references. But with the deadline, I went with a vendor I trusted—even though their price was 15% higher. Result? Part was delivered on time. The 'cheaper' option would have missed the window by 3 weeks.

Red flag: If a supplier claims they 'can do everything'—the complex prototype AND the high-volume run—ask for proof. I've seen too many generalists overpromise and underdeliver.

Scenario C: The Precision Play

You need an automotive part with extreme tolerances—maybe a die for a safety-critical component. Quality failures here mean recalls. Cost is a secondary concern.

My advice: Find a specialized automotive mold maker or die builder with a track record in your specific application. Look for ISO certifications and customer references in the same segment.

The most frustrating part of this scenario: the 'we can do it all' vendors. You'd think they'd be transparent about limits, but they'll take the job anyway. After the third redo of a critical die from a supposedly 'full-service' shop, I was ready to give up entirely. What finally helped was building a shortlist of 3 specialists per application—and sticking to it.

How to Know Which Scenario You're In

Here's a simple decision framework:

  • Ask yourself: What is my primary constraint? Is it cost (Scenario A), speed/time-to-market (Scenario B), or quality/reliability (Scenario C)?
  • Look at your production volume: Over 100,000 units per year? You're likely in Scenario A. Under 5,000? That's Scenario B or C territory.
  • Check your tolerance requirements: If you're measuring in microns, you're in Scenario C. Period.

If your situation falls between two scenarios—say, a moderate volume with tight tolerances—you'll need a hybrid approach. Maybe a stamping plant for the base part, and a specialized tool shop for the die. The vendors who say 'we do it all' are probably not the best fit.
