We've all been there: the supplier who says 'yes' to everything

You're sourcing a complex assembly. It involves a progressive die stamping for the main bracket, a few CNC machined parts for the precision interfaces, and a simple aluminum extrusion for a rail. So you put out an RFQ to a few large, multi-process suppliers. They all come back with competitive pricing and timelines. Everyone says they can handle it. Everyone looks good on paper.

But here's the thing: I've been on the receiving end of those promises for over four years now. As a quality compliance manager, I review roughly 200+ unique automotive part deliveries annually. And I've learned that the supplier who never says 'no' is often the one who costs the most in the long run.

The problem isn't capability—it's focus

The surface-level problem seems straightforward: you need a supplier who can handle multiple processes to simplify your supply chain. The deeper issue, the one most people don't consider until it's too late, is that each of these processes—stamping, die-making, CNC machining, forging, extrusion—is a specialized craft. Mastering one is hard enough. Claiming expertise in all of them is, frankly, a red flag.

What I mean is this: a company that runs a world-class stamping plant has invested millions in specific press equipment, tooling expertise, and quality control systems tailored to high-volume sheet metal work. Their CNC department, if they have one, is often an afterthought—maybe a few older machines for in-house tooling repairs or odd-jobs. They're not competing with a dedicated CNC shop on tolerance, surface finish, or cycle time. But they'll still quote the job.

And that's where the trouble starts.

The hidden cost of the 'yes'

Let me give you a concrete example. In our Q1 2024 quality audit, we received a batch of 8,000 CNC machined brackets from a large 'one-stop' supplier. The stamped body of the part was excellent—perfect, actually. But the CNC-machined locating holes were off by 0.15mm against our spec. The normal tolerance is ±0.05mm. The vendor claimed it was 'within industry standard' for a machining operation. We rejected the batch, and they redid it at their cost. But by then, our assembly line had stopped for 48 hours.

That quality issue cost us a $22,000 redo and delayed our launch. The 'one-stop' convenience turned into a single point of failure.

The pattern is frustratingly common (and predictable). The supplier who promises the moon on process Y often under-invests in it. Their core business is process X. The CNC department is there to support a different product line, not to compete with specialists. But when an RFQ lands on their desk that includes process Y, they see the revenue and say yes. They figure they'll figure it out. And we, the buyer, pay for that gamble—in rework, delays, and expediting fees (ugh, again).

Why the 'expertise boundary' conversation matters

So what's the solution? It's not to avoid multi-process suppliers entirely. There are legitimate companies that excel in two or three related processes (e.g., stamping and tool & die, or forging and machining). The key is to force a conversation about boundaries.

The question isn't "Can you do this?" It's "What do you do better than anyone else?"

I've learned to ask a few specific questions early in the evaluation:

  • "What percentage of your annual revenue comes from [process]?"
  • "How many dedicated [process] engineers do you have?"
  • "Show me the quality metrics for [process] in the last 12 months—separately from your other processes."

A vendor who said 'this isn't our strength—here's who does it better' earned my trust for everything else. I'd rather work with a specialist who knows their limits than a generalist who overpromises.

This approach worked for us when we sourced our last major program. We went with a dedicated stamping house for the progressive die work and a separate CNC specialist for the machined parts. The coordination overhead was real, but the quality was consistent. On a 50,000-unit annual order, the total cost of ownership—including rework, inspection, and schedule risk—was measurably lower.

I can only speak to our experience in sourcing for medium-volume automotive programs. If you're dealing with high-volume, single-supplier contracts with deep integration (like a Tier 1 delivering a complete sub-assembly), the calculus might be different. But for discrete parts? The patterns are clear.

The bottom line: make the boundary explicit

When I implemented our supplier verification protocol in 2022, one of the first things we did was stop accepting RFQ responses that didn't clearly state what the supplier considered their 'core' and 'non-core' processes. The pushback was immediate. Some suppliers said, 'We don't want to limit ourselves.' That was a red flag.

The honest answer? A supplier who can say 'We are world-class at progressive die stamping, but for extrusions, here are three partners we've worked with' is worth more than a supplier who claims to be the best at everything. The confidence to say 'no' or 'this isn't our sweet spot' is a sign of real expertise.
