How to Tell the Alternator Is Bad (Before You Replace Parts That Aren’t)
I manage parts purchasing for a 16-person independent repair and fleet-maintenance shop. In a normal year I approve around $160,000 in parts, and I have tracked every purchase order in our system since 2021. I am not the technician who runs the diagnostic, but I am the person who signs the purchase order. That is exactly why I have a strong opinion: too many good parts get blamed for problems they never caused.
When I first took this job, I approved an alternator on the strength of a dead battery and a driver’s guess. The van came back a week later with the same complaint. The alternator wasn’t at fault, the connector was. After that, I stopped approving guesses.
Check the charging system before you replace anything
The real question on a dead-battery or rough-running vehicle is how to tell alternator is bad without turning a nine-part order into the diagnostic step. The answer is voltage, and it starts with a charged battery. If the battery is deeply discharged, every reading after that will be misleading.
- Fully charge the battery and load-test it first. A three-year-old battery can fail without the alternator ever being at fault.
- Start the engine and measure voltage at the battery. A conventional charging system should read roughly 13.8 to 14.7 volts. Smart-charge systems cycle lower, so watch the pattern for a few minutes.
- Turn on the headlights and blower motor, then recheck. Under load, a charging system that drops below about 13.0 volts needs more testing, not a new alternator yet.
- Compare the battery reading to the alternator output stud. If the alternator shows 14.3 volts but the battery shows 12.9, the alternator is producing voltage, but the cable or connection is not delivering it. That is a wiring fix.
That basic check costs less than one hour of shop labor and stops the most expensive mistake I see: replacing an alternator that was never the problem. It also answers the question in the title. If the charging system output is strong and stable under load, you now know the problem is somewhere else, and you can look at the next suspect with a clear head.
I am not against alternators. I just want to see a failed test before I approve a $300 part. In our shop, that policy has prevented several comebacks, and it has also stopped good money going into cars with a corroded ground strap.
Misfires make people buy parts that are fine
The same logic applies when a vehicle sets random misfire codes or runs rough. The computer says misfire, so the first answer is often spark plugs. That is not a diagnosis. A coil, a boot, a fuel pressure regulator, a vacuum leak, and even a weak charging system can cause the same code.
Last year, a work truck came in with an intermittent misfire. The first parts proposal included 5224 Autolite spark plugs and an FS19624 fuel filter. Both are good parts, and the truck was close to its maintenance interval. But the interval is not why we were replacing them. A quick misfire counter test showed one cylinder with a high count, and a swap test pointed to a worn ignition coil boot. We fixed the boot, then did the scheduled service separately. The parts were not rejected; they were just given the correct time and place.
That is the difference between prevention and a parts cannon. Prevention means replacing the spark plugs, fuel filter, and other service items on the schedule. A parts cannon means replacing the same items whenever a code appears and hoping the vehicle gets better. I know which one makes our clients happier.
There is no throttle body that fixes bad vacuum lines
The same mistake follows model-specific parts. A customer brought in a 1990s BMW with an unstable idle and occasional stalls. In the old forums, the common answer is a new E36 throttle body. Yes, the part is real, and yes, it does fail. But before we ordered one, our tech spent 20 minutes checking the intake boot, the idle control valve, and the throttle plate itself. It turned out the throttle body was dirty, but not broken. A cracked rubber boot was letting in unmetered air, and a clean throttle body was all the original unit needed. We did not sell an E36 throttle body that day.
This is where I sound cynical about part numbers: a part number tells you whether a part will fit, not whether the old part has failed. People ask for the FS19624 fuel filter because the catalog says it fits. They ask for Autolite spark plugs 64 because the cross-reference says it is the right plug. The catalog is usually right, but fitment is not a diagnosis.
If a fuel filter is due by the maintenance schedule, install it. If the vehicle has low fuel pressure and a restricted filter, install it. If the car simply stalled once, a fuel filter is one suspect, not a guaranteed fix. Check fuel pressure first. Same with spark plugs: if they are old and due, replace them. If there is a misfire, find the cause first and replace what failed.
A diagnostic hour is cheaper than a comeback
Some owners say the cheapest path is to replace the alternator and see what happens. In my experience, that path is more expensive than a diagnostic hour. The first comeback costs parts, labor, tow truck, and trust. A few comebacks can erase the profit from an entire maintenance account.
Our written policy is simple: if the repair order calls for a part, there has to be a test result that points to it. It can be a voltage reading, a misfire count, a fuel pressure number, or a visual failure. If the part is due for scheduled maintenance, the odometer reading is the reason. If not, the work order gets a second look.
Prevention is not a purchase order
Preventive maintenance gets confused with replacing parts early. In my shop, preventive maintenance is testing before replacing, recording results, and replacing parts when the number says it is time. The cheapest part in our inventory is still the 20-minute test that says the alternator is fine, the fuel filter is flowing, and the throttle body can be cleaned instead of replaced.
The parts in our stock are good parts: Autolite spark plugs, the Autolite 64 line, the FS19624 fuel filter in our system, and yes, even an E36 throttle body when the bore or the sensor is actually worn. But they are only good when they solve the right problem. Check first. That is not extra work. It is the whole job.
